Running one café is already a full-time negotiation between service, staff, and stock. Running two or more adds a problem owners rarely talk about: each site invents its own version of the truth.
Site A logs waste in a notebook. Site B uses a shared spreadsheet — when someone remembers. Site C relies on the manager's gut feel. At group level, you get a dashboard of inconsistency.
Why inconsistency is expensive
Without shared categories and daily rhythm, you cannot compare sites fairly.
Maybe your high-street location looks profitable until you realise waste is under-reported. Maybe your suburban site appears wasteful because they log honestly. You reward the wrong behaviour and fix the wrong problems.
Multi-site operators need the same four questions answered the same way everywhere:
- What did we open with?
- What did we waste?
- What closed?
- What sold?
Different formats break that chain.
Standardise the minimum, not the micromanagement
You do not need identical menus or identical footfall to standardise waste tracking. You need:
- Shared product names — or a clear mapping per site
- Shared waste reasons — so remakes in Location 1 mean the same as Location 2
- Daily close discipline — not perfect, but daily
- One place to switch context — so owners are not logging into three accounts
Managers still run their sites. You are aligning vocabulary, not removing autonomy.
Compare trends, not single days
One bad Saturday at one site is noise. Four Saturdays in a row is a pattern.
Group reporting only helps when history is comparable. That is why snapshots matter less than trails — auditors and owners both want to see continuity.
Look for:
- Sites diverging on the same SKU
- Seasonal drift that only appears at one address
- New menu items spiking remakes across the group
Onboarding a second site without resetting
When you add a location, resist the urge to "start fresh." Carry categories, reasons, and product structure from Site 1. Tune locally after two weeks of real data.
